Over One-Third of Estate Agents Losing Competitive Edge on Instruction Timing
New research from Acaboom has identified a critical operational gap affecting UK estate agents' ability to secure instructions from prospective sellers. Analysis of more than 123,000 market appraisal proposals sent during the first half of 2026 reveals that 35.9% are delivered outside the six-working-hour window associated with significantly higher conversion rates.
The timing issue carries measurable commercial consequences. Previous Acaboom research demonstrated that proposals sent within six working hours are 73% more likely to convert into an instruction than those arriving more than 24 hours after a valuation appointment. With most homeowners gathering valuations from multiple agents before making a decision, the timing of a proposal can prove decisive in determining which agency receives the instruction.
The Proposal Window: When Timing Matters Most
Following a market appraisal, estate agents typically send homeowners a comprehensive proposal covering the recommended asking price, marketing strategy, fees and service offering. This document represents a critical touchpoint in the homeowner's decision-making process—one that occurs after the agent has departed rather than during the valuation itself.
The research found that 64.1% of proposals were dispatched within the optimal six-hour timeframe, whilst 18.2% took more than two working days to arrive. Most concerning for slower-moving agencies, 3.9% of proposals—nearly 4,800 in the sample—weren't sent until more than five working days after the appointment. By this point, homeowners have typically already reviewed competing proposals and formed preliminary preferences.
Brian Farrell, founder of Acaboom, emphasised the competitive implications: "Most homeowners don't decide which estate agent to instruct whilst the agent is sitting in their living room. They decide afterwards, comparing the proposals they've received, discussing them with family and weighing up asking prices, marketing strategies and fees. The agencies that consistently get their proposals in front of homeowners whilst the valuation is still fresh are giving themselves a measurable competitive advantage."
Clear Regional Disparities in Response Times
The analysis uncovered significant geographical variation in proposal turnaround times, with a nearly three-hour gap between the fastest and slowest performing regions.
The North West demonstrated the most efficient process, with a median turnaround of just 2 hours and 41 minutes. The West Midlands (2 hours 49 minutes) and East of England (2 hours 55 minutes) also performed strongly. Southern regions showed slower response times, with the South West recording 4 hours 38 minutes and Wales 4 hours 21 minutes. London agents took 4 hours 02 minutes on average.
Scotland recorded the slowest typical turnaround at 5 hours and 21 minutes—almost twice as long as agents in the North West. This represents a significant competitive disadvantage for Scottish agencies competing for instructions in an increasingly time-sensitive market.
Other regions' median send times included: Yorkshire & Humber (3 hours 33 minutes), East Midlands (3 hours 39 minutes), North East (3 hours 49 minutes), and South East (3 hours 05 minutes).
Operational Efficiency, Not Working Hours
Farrell stressed that addressing the timing gap doesn't require agencies to demand longer working hours or increase operational expenditure. Instead, the issue reflects recognition that the proposal stage represents one of the most influential moments in a homeowner's instruction decision.
